Headline financial answer

Rent the chamber. Don't buy yet.

The financial case

At £585/mo + £200/mo running, the chamber's all-in carrying cost is £785/mo. Break-even per weekend: 8 paid sessions at £79, 5 sessions at £125, or 4 corporate-day delegates at £160.

Outright purchase only becomes economic at month 12+ if cumulative net per month consistently exceeds £1,500. Cumulative cash should exceed the £9,000 chamber purchase price by end of August in the mid-case — buy outright in October 2026 if the May-September pilot delivers.

Worst case: 6 anchor weekends underperform, programme is mothballed September 2026, total cost ~£4,700. Best case: 32 weekends at average £1,200 net = £38,400 direct revenue + £80-120k pipeline value flowing into the £4,999 / £14,500 / £24,500 longevity tiers.

Ranked. The ones that pay.

Top 5 are dominated by Royal Ascot, Salon Privé, Cowes Week, Burghley, BMW PGA — high pitch costs offset by 1-5% pipeline conversion to £14,500-24,500 concierge tier. The next 25 are anchor-tier events delivering direct cash + modest pipeline. Optimal portfolio: 4-5 trophy + 25-30 anchor events.

Operator allocation

Three lanes. One programme.

Each operator owns a venue category that fits their demographic mirror and skill set. Spencer's gap year (2026-27) doubles as UCAS clinical observation hours under Gemma's supervision. Phil retired = perfect for weekday corporate boardrooms and country/classic-car events.

Lead · ~40 days

Ade Whetton

MD, sales-led conversion, partnership-pitch, brand-spokesperson. Trophy and strategic events where pitch + presence sells the £4,999 / £14,500 longevity tier.

Salon Privé, Henley Festival, Burghley, BMW PGA, Royal Ascot, corporate boardroom days, Twickenham activation, RHS Chelsea recon.
Owner-drawings (uncosted)
Athletic recovery · ~45 days

Spencer Whetton

18, gap year before med school 2027. Demographic-mirror at HYROX/Spartan/IRONMAN. Social-fluent, fitness-literate. Logged clinical observation hours under Gemma count toward UCAS personal statement.

Outlaw Notts, Manchester & Edinburgh marathons, Ride London, HYROX London Dec, BSB paddock (Donington/Cadwell/Snetterton), IRONMAN 70.3 Bolton, World's Toughest Mudder Belvoir, Twickenham fanzone.
£100/day + £15/session over base 6 = ~£130/typical day
Family help · unpaid

Phil Whetton

Retired. Comes along when a deployment needs a two-up second pair of hands — load/unload, setup, friendly front-of-stand presence at country / classic-car events.

Not a formal operator lane. Two-up support on family terms — whichever events Phil chooses to attend, particularly Bicester Sunday Scrambles, Caffeine & Machine, Chatsworth, NEC Classic Motor Show, weekday corporate boardrooms.
No salary / no day-rate. Family contribution only.

Kill criteria

If May-June 2026 (8-weekend pilot) delivers <£12k direct net: pause programme, reassess.

If £12-18k: cut trophy events, double-down on anchors only.

If £18k+: scale to full 156-day calendar; buy chamber outright in October.

12-month roll-up

Month-by-month deployments & net.

Mid-case projection. February 2027 is the highest-direct-net month (corporate boardroom days dominate). November dips on Twickenham activation cost. Peak season: May-September 2026.

Buy-vs-rent decision

Stay rented to September. Buy in October if pilot delivers.

Oxydise rental at £585/mo means zero capex risk during pilot. Outright purchase at £9,000 makes sense only after cumulative net >£30k. Mid-case crosses that threshold by end of August.

What could derail it.

12 items identified in the full report. Top 5 below.

Competitive entry

Restore Hyper Wellness signed Kalibrate Oct 2025 for global expansion. UK plausible 12-24 months. White-space defensibility window: lock domain + trademark + social handles in week 1.

Weather risk (outdoor events)

Mostly mitigated by gazebo + dry chamber. But six events have no rain contingency — Burghley XC, Outlaw Notts, Edinburgh Marathon, Cowes Week, Great North Run, Royal Norfolk Show. Booking insurance / cancellation cover ~£200/event.

ASA / claims governance

The Heal-Air precedent (Report 18) is the cautionary tale. Wellness language only. No therapeutic claims. SOP-led screening at every site — non-clinical operators read the checklist verbatim, no improvisation.

Spencer / UCAS conflict

September UCAS submission window vs September peak event month. Mitigated with pre-agreed Sept sabbatical (Spencer off all events 5-25 Sep 2026).

Single-vehicle limitation

Caddy can carry HBOT-only OR EMSella-only OR Tanita-only per outing. Exion does not fit (Report 19). Programme runs single-modality until second van arrives or trailer setup is added.

Recommendation

30 days, 90 days, 12 months.

Next 30 days (now-end-May 2026)

Sign Oxydise rental contract (~1-week delivery). Book Spencer + Phil EFAW first-aid + Oxydise operator certification. Confirm 8-weekend pilot with venue contracts (Oulton Park, Donington, Badminton, Notts County, Edinburgh, Outlaw, Manchester, Goodwood Breakfast). Lock Spencer's UCAS observation-pathway with Gemma. Brief family accountant on Phil/Spencer contractor pay. Set up Klaviyo segment for event leads.

90-day milestone (end-July 2026)

8-weekend pilot complete. Direct net £18-25k expected. 200+ leads captured, ~6-8 in serious longevity-tier conversation. Decision point on chamber outright purchase. Twickenham + BMW PGA + Salon Privé bookings confirmed for Q3.

12-month target (April 2027)

Direct revenue £284-310k. Direct net £130-145k. Pipeline value £370-400k. Total attributable £275-330k Year 1. Spencer's UCAS submitted Sept 2026 with 100+ logged clinical observation hours. Programme either continues into Year 2 or is restructured based on conversion data. Second chamber + second van decision due April 2027.
